it is all about per share. The buyback increases book value per share - that is what the benefit is to shareholders. The shares that disappear have the ownership rights to a percentage of total shareholder equity go with it. It all belongs to remaining shares
In a fantasy world where all but one share was bought in the market at the current price, the remaining share would have ownership of about £15 Billion of total shareholder equity

A dividend payment is money from retained earning leaving the bank to give to shareholders and thus reducing retained earning on the balance sheet, part of total shareholder equity.

A share buyback uses money from retained earning to purchase assets (shares) which are then cancelled and thus reducing total shareholder equity but at the same time reducing the liability to the bank by cancelling share equity on those shares and their right to a share in total shareholder equity.

the simplest explanation for people to understand would be to think of it as being like paying off a debt with money on the balance sheet.
